Cybersecurity narratives still centre on external attackers. It makes sense psychologically. Blaming a faceless adversary is cleaner than admitting that some of the most damaging incidents involve people who already have access.
But across Africa and globally, insider risk is not a niche issue. It is a recurring pattern in serious incidents because insiders sit at the intersection of three things attackers spend months trying to achieve: access, context, and credibility.
And insiders are not always malicious. Often they are tired, rushed, underpaid, poorly supervised, or working around broken processes. The uncomfortable conclusion is this: trust inside an organisation is not automatic. It must be designed and governed.
Insiders are dangerous not because they are “better hackers,” but because they do not need to hack.
They typically have:
Credentials that pass controls legitimately
Operational knowledge of how systems work and where the “real value” is
Awareness of blind spots such as weak approvals, weak monitoring, and informal exceptions
Ability to bypass defences with permission because the system assumes they are trusted
This is why insider events feel like sabotage even when they start as human error. Controls optimised for external threat actors often fail against a trusted identity behaving badly.
A simple way to frame it is this:

In many environments, that is the difference between a difficult intrusion and a quiet catastrophe.

People whose behaviour becomes risky due to detachment:

careless handling of sensitive tasks
cutting corners repeatedly
Disengagement often correlates with poor management and burnout.
The key point: if you treat all insiders as villains, you miss the dominant drivers of risk. Most insider incidents are born from human factors plus weak structure.
Insider risk is a socio-technical problem. Tools matter, but tools alone cannot solve behaviour shaped by incentives and stress. Common drivers include:
Where wages lag inflation or people feel economically squeezed, opportunism becomes more likely, especially when access can be monetised quietly.
Overworked staff take shortcuts. Security steps become “friction,” and friction becomes optional. Burnout creates error and impulsive decisions.
People perform to what is enforced, not what is written. When managers reward speed and punish delays, employees learn to bypass controls to survive.
Where staff feel disconnected from organisational purpose, the psychological barrier against harmful behaviour becomes thinner.
If you want to reduce insider risk, you must treat the workplace environment as part of the security architecture.

If you only rehearse ransomware and phishing, your incident response will fail against insider realities.
Insider risk is cross-functional:
HR sees behaviour and engagement signals
finance sees unusual incentives and reconciliation gaps
operations sees process workarounds and exception patterns
security sees access misuse and technical indicators
When these functions operate in silos, insider risk becomes invisible until damage is done.
This requires cultural engineering:
anonymous reporting channels where appropriate
management reinforcement that reporting is responsible
protection against retaliation
clear handling procedures so reports are acted on, not ignored
If staff believe reporting leads to punishment or futility, they stay silent.
The most mature organisations understand a principle that should not be controversial but often is: trust does not mean absence of control. Trust means well-designed boundaries.
Trust without structure is wishful thinking. Structure without trust is organisational decay. The correct balance is:
trust anchored in clear roles and permissions
controls that limit blast radius
logging that supports accountability
behavioural monitoring that is proportionate and ethical
culture that encourages early escalation
Organisations that grasp this stop chasing breaches and start preventing them. Those that do not will keep blaming external attackers for failures rooted inside.
